The Real ROI of AI Agents: A 5-Minute Calculator for Operations Teams

Most vendors make you book a demo before they'll show you a number. Here's the formula, the assumptions, and three real scenarios — so you can run the math yourself in five minutes and walk into any call already knowing your answer.

We run 12 autonomous agents in production. Not as a demo environment — as the actual operational infrastructure of a running company. The numbers below come from our own system logs and from client deployments. They're real, not projections.

€499
per month, fully managed
2h
human oversight per day in our system
€120
total monthly infra cost in our stack
12
agents running 24/7 across departments

The Formula (Simple Version)

ROI from AI agents comes down to one equation:

Net Monthly Gain = (Hours Saved/Month × Hourly Cost of Labor) − €499

That's it. No magic. The question is how honest you are about the two inputs: how many hours actually get saved, and what those hours actually cost you.

Most people undercount hours saved (because they forget async overhead, context-switching, error correction, and the time junior staff spend producing work a senior has to redo). Most people undercount labor cost (because they forget employer contributions, tools, and the opportunity cost of senior time spent on junior-level work).

The Full Calculator

Run through each row. You only need the numbers you actually know — the rest you can estimate with the defaults shown.

Input How to calculate it Example
Hours saved per person per week Count repetitive tasks: email follow-ups, data entry, report generation, lead research. Typical range: 5–15h/week per person targeted. 8 h/week
Number of people affected How many team members touch the processes you're automating? 3 people
Total hours saved per month Hours/week × People × 4.3 weeks 103 h/month
Fully-loaded hourly cost Monthly salary ÷ 160h + 25% employer cost. Mid-level ops hire: €4,000 gross → €31/h loaded. Senior: €6,500 → €51/h loaded. €35/h
Gross monthly value Hours saved × Hourly cost €3,605
Monthly service fee Fixed. Includes infrastructure, management, weekly iteration. €499
Net monthly gain Gross value − €499 €3,106 / month

In the example above: 3 people, 8 hours freed per week each, at a blended €35/hour loaded cost. Monthly gain: €3,106. ROI ratio: 7.2× on the service fee. Payback period: less than a week.

Three Real Scenarios

Here's what the math looks like at different company sizes, based on the processes we actually automate.

Scenario A: Small Agency, 5 People
Agency

A 5-person content or digital agency. Founders and leads spend 2–3 hours daily on client reporting, proposal generation, social content, and follow-up emails. No dedicated ops hire — everyone does everything.

Processes automated: Weekly client reports, social post drafts, lead follow-up sequences, proposal outlines

20 h
saved per week total
€45/h
blended loaded rate
€3,870
gross monthly value
€3,371
net monthly gain
Scenario B: Mid-Size SaaS, 20 People
SaaS

A B2B SaaS with a sales team, a small marketing team, and an ops person. Manual work is spread across CRM updates, outbound research, onboarding nudges, and weekly data pulls for the Monday standup.

Processes automated: Lead qualification & research, CRM enrichment, trial onboarding sequences, weekly KPI reports

42 h
saved per week total
€38/h
blended loaded rate
€6,857
gross monthly value
€6,358
net monthly gain
Scenario C: E-Commerce Operation, 50 People
E-Commerce

A fast-growing e-commerce operation. High volume of repetitive tasks: product copy, customer follow-ups, order exception handling, supplier communication, and performance reporting across channels.

Processes automated: Product description generation, customer re-engagement emails, returns processing comms, channel performance reports

80 h
saved per week total
€29/h
blended loaded rate
€9,976
gross monthly value
€9,477
net monthly gain

What the Numbers Don't Capture

The calculator above is conservative. It only counts direct labor cost. It doesn't count:

The hidden cost most people miss: Senior staff spending 30% of their time on tasks that could be automated don't just cost you their salary on those tasks. They cost you the strategic work they didn't do because they were busy. That opportunity cost is often larger than the direct labor number in the calculator above.

Our Production Numbers for Comparison

We run the managed agent stack ourselves, for our own company. Not as a showcase — as actual operations. Here's what 12 agents, 5 servers, and ~2 hours of human time per day produces:

That €120 is our internal cost. The €499 we charge clients covers that infrastructure, the architecture and integration work, ongoing management, and the weekly iteration loop. The margin pays for our team. There's no mystery in the pricing.

Where the Calculator Breaks Down

Not every hour saved has equal value. If the automation frees up 8 hours of your lowest-cost coordinator's week and they spend it on equally low-value tasks, the net gain is lower than the formula suggests.

The highest-ROI deployments redirect freed capacity toward:

The formula gives you the floor. What you do with the reclaimed time sets the ceiling.

Quick sanity check: If your net monthly gain from the calculator is less than 3× the service fee (€1,497), the automation isn't hitting the right processes yet. Either the volume is too low, the hourly cost is too low, or you're automating the wrong things. A good audit will tell you which one.

How to Use This Before Your Audit Call

Before you talk to us (or any automation vendor), do this:

  1. List every recurring task in your ops that takes more than 30 minutes per week
  2. Estimate total hours spent on that list per week across your team
  3. Multiply by your blended hourly rate (salary + 25% for employer costs ÷ 160)
  4. That's your gross automation opportunity — before any technology decision

Bring that list to the call. It takes 10 minutes to prepare and it turns a 45-minute discovery call into a 15-minute scoping session. We'll be able to tell you immediately which of those processes are automatable today, which need data cleanup first, and which are genuinely not worth the complexity.

Know your number. Book the 15-minute call.

You've done the math. Now find out which of your processes move fastest and which have the highest return. Free audit, no sales pitch, concrete starting point.
